Missed calls cost UK trades thousands a year - here's the maths and the fix

The number nobody works out

The average UK tradesperson misses somewhere between 20% and 40% of inbound enquiries within the first hour. By the second hour, the number climbs again. Customers don't wait - they've already rung the next firm on the list.

Most tradespeople know this is happening. Almost none have worked out what it's costing them.

This piece walks through the maths, with worked examples for a joiner, a builder, an electrician, and a plumber.

The four numbers you need

  • Your average inbound per month - phone calls, WhatsApp messages, web form submissions combined. For most sole traders this is 40–100. For 2–5 person crews it's 100–300.
  • Your current miss rate - the percentage you don't respond to within an hour. Be honest. For most one-person trade businesses this is 25–35%.
  • Your conversion rate when you respond fast - typically 25–40% for trades with a clear price advantage or specialism. Lower for commodity trades.
  • Your conversion rate when you respond slow - typically half that number when you take 4+ hours to reply, dropping further to ~10% at 24 hours.
  • Multiply through, and the missed-revenue figure usually surprises people.

    Worked example: solo joiner

    • 60 inbound enquiries per month.
    • 30% miss rate (18 enquiries get a slow response).
    • Fast-response conversion: 30%.
    • Slow-response conversion: 10%.
    • Average ticket: £3,000.

    Without cover: 18 enquiries × (10% conversion) = ~2 jobs/month from slow responses.

    With cover (every enquiry responded to quickly): 18 enquiries × (30% conversion) = ~5 jobs/month from those same enquiries.

    The difference is 3 jobs/month × £3,000 = £9,000/month of recovered revenue. That's £108,000/year on a fairly conservative set of numbers.

    Worked example: 3-person building firm

    • 180 inbound enquiries per month.
    • 25% miss rate (45 enquiries slow).
    • Fast: 25% conversion. Slow: 8%. Average ticket: £8,000.

    Fast on missed enquiries: 45 × 25% = ~11 jobs.

    Slow on those same: 45 × 8% = ~4 jobs.

    Difference: 7 jobs × £8,000 = £56,000/month of recovered revenue. Even halving the assumptions to be conservative, the figure is still well above six figures a year.

    Worked example: domestic electrician

    Smaller-ticket trade, so the numbers come out differently.

    • 100 inbound per month. 30% miss rate (30 enquiries slow). Fast: 35% conversion. Slow: 12%. Average ticket: £450.

    Fast on missed: 30 × 35% = ~11 jobs. Slow: 30 × 12% = ~4 jobs.

    Difference: 7 jobs × £450 = £3,150/month. £37,800 a year. Still vastly more than the cost of an AI receptionist at £49/mo.

    Worked example: emergency plumber

    The miss rate is higher because so much inbound is out-of-hours.

    • 80 inbound per month. 45% miss rate (36 enquiries slow). Fast: 50% conversion (emergency leads are hot). Slow: 15%. Average ticket: £350.

    Fast on missed: 36 × 50% = 18 jobs. Slow: 36 × 15% = ~5 jobs.

    Difference: 13 jobs × £350 = £4,550/month. Closer to £55,000 a year.

    Why the loss is bigger than you think

    A few reasons people underestimate this:

  • You don't see what you missed. If a customer rings, you don't pick up, and they don't leave a voicemail, you never know they called. The lead never enters your awareness.
  • You assume slow callbacks still convert. They convert at maybe a quarter of the rate of fast ones. Most tradespeople estimate slow conversion at 50% when the reality is closer to 10–15%.
  • You think you're not missing many. Solo traders are doing 6+ hours a day on tools where the phone genuinely cannot ring. The "missed" number is much higher than the "I noticed I missed" number.
  • What it costs to fix

    The same maths in reverse:

    • Voicemail and a callback the next day: free, but you lose the missed-revenue figure above.
    • AI receptionist on WhatsApp + phone: £49–£149/mo.
    • Human virtual receptionist (Moneypenny, Answer4u): £100–£500/mo.
    • Part-time admin person: £800–£1,200/mo.

    For the solo joiner example, an AI receptionist at £49/mo would have to recover roughly one lead per two months to pay for itself. Most beta users see closer to one recovered lead per week.

    The honest caveat

    These numbers assume you actually have spare capacity to take on the recovered work. If your diary is full six weeks out, recovered leads are leads you turn down, not jobs you win. In that case the fix is different - it's pricing power, not cover.

    For everyone else: the cost of inaction is almost always larger than the cost of cover.
